Ron Johnson, the architect behind Apple's retail empire, says Silicon Valley is overestimating how much consumers will hand over to AI agents — and insists physical stores remain essential.
A Skeptic of Agentic Commerce
Ron Johnson, 66, has spent decades building Apple's retail network since joining the company in 2000. Now, as Google pushes its Universal Commerce Protocol and OpenAI turns ChatGPT into a shopping destination, Johnson says AI will improve online experiences but won't change how we shop fundamentally.
When asked if anyone would let an AI agent buy a $1,000 or $2,000 laptop without visiting a store, Johnson was direct: "Honestly, nobody's going to do that." He argues that buying a laptop is too personal to delegate entirely to a machine.
The Secret Sauce Is People, Not Products
Johnson's conviction traces back to Apple's original store design, which prioritized letting customers try products, learn how to use them, and get help when needed. Competitors copied the glass-heavy design and Genius Bar, but Johnson says they often missed the people behind the counter.
"The secret sauce for Apple has always been its people, the people in the store, and how they treat the customer," Johnson said. Apple Store employees are not paid on commission, removing the pressure to sell and letting staff focus on understanding what customers actually need.
An AI Optimist Who Values Human Judgment
Johnson describes himself as "a real believer in AI" and an "AI optimist," but insists there is no substitute for human intuition. He believes Steve Jobs would have embraced AI, but never as a replacement for human judgment in decision-making.
AI agents may become more informed shoppers when they visit stores, but Johnson says they will never be able to have you physically experience a product. He expects AI to narrow choices for consumers, but many will still want to touch and feel before spending significant money.
